Experienced team leaders don’t need another organization telling them how to run every part of their business. You need room to lead. JLA Realty – Omnia Elevate gives teams real freedom and control over how they operate. Teams can develop their own training, meetings, accountability systems, lead distribution, technology stack, marketing, team standards, internal compensation structures, recruiting processes, culture, and systems.
We’re still a licensed Texas real estate brokerage — compliance matters, ethics matter, TREC rules matter, and JLA Realty policies matter. Freedom doesn’t mean anything goes. But I don’t believe in creating bureaucracy for its own sake, and I don’t believe agents and teams should be forced into committees, conferences, or paid events that don’t contribute to what they’re building. Your primary responsibility should be building a great real estate business and serving your clients.
Can Real Estate Teams Create Their Own Commission Splits?
Yes. Team leaders have discretion over their internal compensation structures with team members, including buyer agents, listing specialists, and other roles, subject to applicable laws and brokerage requirements. Team leads provide their team agreement to me so we understand how the organization is structured. Because established teams vary so much in size, production, compensation, and model, we don’t advertise one universal team arrangement. Established teams are encouraged to have a confidential conversation with Jeremy and JLA Realty leadership about their structure and needs. The objective is a structure that creates a win for the team and for JLA Realty.
Are There Extra Fees Just Because You’re a Team?
There isn’t an additional fee simply because you operate as a team within JLA Realty – Omnia Elevate. Your specific team economics and applicable cap arrangement should be discussed with leadership, because established team structures vary. This matters most for a productive team considering a move: don’t just compare advertised splits. Calculate what your organization actually pays each year in commission splits, transaction fees, E&O fees, royalty fees, franchise fees, technology fees, office fees, administrative fees, training and coaching, and other brokerage expenses.
We’ve had teams discover significant savings simply by eliminating fees that were quietly accumulating transaction after transaction. Your Database Belongs to Your Team
This should be clear before you ever join a brokerage. Your team’s leads and contacts belong to your team. JLA Realty – Omnia Elevate doesn’t want ownership of your database simply because you affiliate with us — we don’t need access to it. If someday your team decides to leave, your database doesn’t suddenly become ours. It’s yours. If your team uses the optional BoldTrail platform available through JLA Realty, you’ll work with BoldTrail to properly export your information before terminating the account. The philosophy stays the same: you built the relationships, you own the relationships.
Build the Technology Stack That Works for Your Team
We’re not going to force a productive team to dismantle a technology ecosystem that’s already working. Your team can build and maintain its own stack — CRM, website, lead generation, lead routing, transaction tools, accountability software, marketing systems, automation, and AI. If you already have the technology you want, keep using it. If you want to explore resources available through JLA Realty, including the optional BoldTrail platform, you can do that too. Technology should serve your business; your business shouldn’t exist to serve your brokerage’s technology.
Recruit, Train, and Retain Your Own Talent
Team leaders need the ability to build. At JLA Realty – Omnia Elevate, team leaders can recruit, train, and retain their own team members. When you add someone, our onboarding team and I help get that agent properly established. Here’s where the model becomes especially valuable: you don’t have to personally provide every piece of development your agents need. Your team members can plug into the training and development ecosystem already available through Omnia Elevate and JLA Realty — which takes weight off the team leader.
Stop Being Your Team’s Only Trainer
Team leaders often become responsible for everything — recruiting, training, coaching, problem solving, lead generation, accountability, compliance questions, culture, and production — and somehow they’re supposed to sell real estate too. I Will Not Undermine the Team Leader
If your agents have access to me for training and coaching, you shouldn’t have to worry that I’m trying to become their team leader. I’m not. My relationship with the team is built on trust and integrity. The team leader leads the team; my role is supportive. If an ethical issue, Code of Ethics concern, or situation involving harm arises, that must be handled appropriately — but otherwise, my goal is to walk alongside the team leader and strengthen their leadership, not undermine it.
Your Team Members Can Receive Coaching Too
Coaching isn’t reserved for the team leader. Members of your team can participate as well. That’s another layer of development you can offer your agents without personally creating and delivering every coaching conversation. An agent may need help with mindset, business planning, activities, systems, accountability, or growth. Your team still provides its leadership and culture — Omnia Elevate simply gives them another place to grow.
Should You Add Another Agent — or Fix the Business First?
One of the biggest mistakes I see team leaders make is assuming growth means adding more people. It doesn’t. Sometimes the answer is another agent. Sometimes it’s better systems, reducing expenses, improving lead conversion, or putting existing people into better roles. Sometimes the team leader needs to stop doing administrative work and return to dollar-producing activities. That’s where coaching becomes valuable. Before you add another person, we can talk through the real questions: What problem are you actually trying to solve? Does this role need to exist? Can the business financially support it? What activities should this person own? What does success in the role look like? Are you hiring because someone fits the role — or simply because you like them? Headcount doesn’t automatically create profit.
The Biggest Mistakes I See Real Estate Team Leaders Make
After years of coaching agents and working around real estate organizations, a few patterns show up again and again:
- Growing too fast. More agents can create more complexity faster than they create more profit.
- Not controlling cost of sale. Revenue looks great until you understand what it costs to generate it.
- Leveraging the wrong activities. Not every task should be delegated simply because you can.
- Too much administrative work. The leader gets buried in $20-an-hour tasks while neglecting the activities only they can perform.
- Hiring people you like rather than people who fit the role. A great person isn’t automatically the right person for every seat.
Which leads to a principle I believe strongly: you need the right people in the right seats on the bus.
Speed of the leader, speed of the pack.
A healthy real estate team starts with strong leadership. You can’t expect your agents to grow beyond the environment you’re creating for them. And just as a successful real estate business is built through relationships, so is a successful team. Know your people. Understand their goals. Hold standards. Have the difficult conversations. Celebrate wins. Create opportunities. Put people in roles where they can succeed. The goal isn’t to build the biggest team — it’s to build a healthy business filled with the right people.
Are You a Successful Solo Agent Who Wants to Build a Team?
You don’t need to arrive at Omnia Elevate with a team. If you’re an established solo producer thinking about building one, I’ll coach with you about whether a team actually makes sense. Then we can work through what you want the team to accomplish, why you’re building it, the first role you should add, compensation, systems, leverage, leadership, activities, culture, and growth. Sometimes the right answer is: don’t build one yet. A team should solve a problem or help accomplish a specific vision — it shouldn’t just become another expense because someone told you successful REALTORS® are supposed to have teams.
Can My Real Estate Team Expand Across Texas?
Yes. Teams within JLA Realty – Omnia Elevate aren’t limited to one city. JLA Realty operates across Texas and participates in MLS markets throughout much of the state, which gives ambitious team leaders room to think beyond one neighborhood or market. If your team is based in Houston and you eventually want to recruit talent in another Texas market, let’s talk about it — teams within our organization are already pursuing geographic expansion. You don’t necessarily have to open your own independent brokerage just because your vision has grown beyond your original market.

This is where JLA Realty and Omnia Elevate work particularly well together. Omnia Elevate is an organization I lead within JLA Realty, and JLA Realty provides the brokerage infrastructure. Unlike franchise systems where offices may operate under separate ownership structures, JLA Realty operates under a unified brokerage structure in Texas, which can create meaningful advantages for teams wanting to grow across markets. That’s a fair question — why not simply join JLA Realty? For the people who choose Omnia Elevate, one of the primary differences is leadership and development. I spent years in leadership positions with a national real estate brand, including coaching that received national recognition. What Happens If a Team Member Leaves Your Team?
Your team agreement matters. If an agent leaves your team, obligations involving pending transactions, team-generated business, data, and other responsibilities are governed by the applicable team agreement and brokerage requirements. That’s why team leaders should have a clear written agreement before problems arise. If the departing agent remains in good standing, they may have the opportunity to stay with JLA Realty – Omnia Elevate as a solo agent; the standard solo-agent structure currently includes an 80/20 split and a $10,000 cap. The goal isn’t to create unnecessary drama — it’s to respect the agreements everyone made.
What Happens If Your Entire Team Leaves JLA Realty?
I think you should ask this before you join us. If someday your team decides JLA Realty – Omnia Elevate is no longer the right home, active listings that aren’t under contract can generally transfer with you after the appropriate documentation is completed. Your team’s database remains yours. There isn’t an exit strategy built around taking your contacts hostage. If you’re using BoldTrail, you’ll coordinate with BoldTrail on the proper export of your team’s data. Why would I tell a prospective team this? Because I don’t want you staying because you’re trapped. I want you staying because we’re providing value.
